Color Icons To Black & White

kind of a odd question but hey it's late and I'm bored. Anyway, I was wondering what the easiest way to convert a color icon or png to black and white. I tried photoshop with a png, psd, and bmp and got it to be black and white but then when I attempt to import it back into IconWorkshop, the image is really messed up. I think it's because it loses the alpha channels and transperency but I'm not sure. Anyone got any pointers...

i use rather fireworks and articons pro but you should save them as pngs because bitmaps don't have alpha channels like pngs.
